Background

The Collaboration Team was an internal development group in a mid-sized international organization. Their work focused on building automated workflows to reduce manual effort and support costs that could otherwise reach tens of thousands of dollars a year.

They were using Agile principles, but the standard Agile framework didn't fit their team size, work patterns, or operating constraints. To help them deliver more consistently, I redesigned their Agile structure and supported it with a semi-automated project setup workflow.

The Challenge

The team had only three developers managing multiple parallel requests. Each developer could take on one major project at a time until initial deployment, but many products re-entered development after monitoring or enhancements were needed, creating a cyclical workload that was hard to manage.
